SEO vs Google Ads for roofers: which one pays back faster?

The honest answer: you will probably need both. But the order matters, the timeline matters, and the budget split matters. Here is how to think through it.

The core difference

SEO builds your presence in Google’s organic results over time. Once you rank, the traffic is effectively free and compounds. You cannot pay to rank faster. A well-optimised roofing website in a mid-size market can rank for hundreds of local search terms and generate consistent calls without ongoing ad spend.

Google Ads puts you in front of people searching right now, for money, immediately. The moment you stop paying, the calls stop. There is no compounding. But the speed is the point — ads can bring inbound calls within the first week of launching.

Which one should a roofing company prioritise?

It depends on your situation.

Prioritise ads first if:

  • You are a new or recently rebranded roofing company with no organic presence
  • You need calls within the next 30 days
  • You are entering a new service area and have no local SEO authority there
  • Storm season has just hit your market

Prioritise SEO first if:

  • You have a stable book of work but want to reduce dependence on paid leads
  • You have been running ads for a year or more and want to lower your cost per lead over time
  • You are building for a two to three year horizon

In practice: most roofing companies should run ads while building SEO in parallel. The ads pay the bills in the short term. The SEO builds an asset that pays indefinitely.

What Google Ads actually costs for a roofing company

Roofing is one of the most competitive paid search categories. Cost-per-click (CPC) for roofing terms in US markets ranges from $15 to $80 or more in major cities. UK markets are typically lower but competitive metropolitan areas can run £10 to £45 per click.

At $40 average CPC and a 5% conversion rate from click to call, you are paying $800 per call. If 30% of those calls convert to booked inspections, that is roughly $2,600 per booked job before you have quoted it.

That sounds expensive until you compare it to the average roofing job value. In most US markets, a residential replacement sits between $8,000 and $18,000. The maths still works.

The key is the conversion rate. A badly structured campaign with a generic landing page might convert at 2%. A tight campaign with a dedicated service page, clear trust signals, and a phone number above the fold converts at 8 to 12%. The difference in cost per lead is threefold.

What SEO actually costs for a roofing company

Good roofing SEO is slower and requires more upfront investment in content and technical work. Typical timelines:

  • Month 1 to 3: Technical fixes, on-page optimisation, Google Business Profile setup, initial content. Little visible movement in rankings yet.
  • Month 3 to 6: Early ranking gains for lower-competition local terms. A trickle of organic calls.
  • Month 6 to 12: Real ranking movement for competitive terms. Organic calls become a consistent channel.
  • Month 12+: Compounding. Rankings strengthen, backlinks accumulate, the content library grows. Cost per call drops every month.

A realistic budget for roofing SEO in a competitive US or UK market is $1,500 to $4,000 per month for the first 12 months. That cost per lead looks terrible at month three and excellent at month eighteen.

Local Service Ads — the third option most roofers ignore

If you are a US roofer and are not running Local Service Ads (LSAs), you are leaving the most efficient paid channel untouched.

LSAs appear above regular Google Ads. You pay per lead, not per click. Google verifies your business and displays a “Google Guaranteed” badge. Customers call directly from the listing.

For roofing, LSAs typically cost $30 to $90 per lead in US markets, with the ability to dispute junk leads. Compare that to regular Google Ads where you are paying per click with no lead guarantee.

The tradeoff: LSAs require passing Google’s background check and maintaining a minimum star rating. Some categories and markets are not yet eligible.

If LSAs are available in your market, set them up before you run regular Google Ads.

The combined approach

The roofing companies that generate the lowest cost per booked job over time typically run all three in a deliberate sequence:

  1. LSAs first (if available in your market). Fastest paid leads, highest trust signals.
  2. Google Ads to fill volume that LSAs do not cover, and to dominate competitive terms in the paid results.
  3. SEO and GBP in parallel, building the organic foundation that will progressively reduce dependence on paid spend.

Over 18 to 24 months, a roofing company running this system properly will see organic traffic take over an increasing share of their inbound calls, with paid spend still running but at a much lower cost-per-lead ratio than in month one.

The mistakes that break both channels

Sending all traffic to your homepage. Your homepage is not a landing page. A searcher who types “flat roof repair Dallas” should land on a page specifically about flat roof repair in Dallas, not a generic homepage with a photo of a van.

Not tracking calls. If you cannot attribute calls to a channel, you are flying blind. Use call tracking numbers for each campaign. Most call tracking tools cost $50 to $150 a month and are non-negotiable for any serious roofing marketing budget.

Stopping SEO when rankings improve. SEO is not a one-time fix. Competitors are building authority constantly. Stopping is falling backwards.

Running ads without negative keywords. A roofing company’s negative keyword list should include “DIY”, “how to”, “training”, “materials”, “career”, “jobs”, “apprentice”, and dozens more. Without it, you are paying for traffic you will never convert.
